I am replacing the rear pinion oil seal and have a question about setting the pinion preload.

When I attempted to measure the preload at the pinion nut the pinion rotates so easily that there is no torque reading.

Any suggestions on how to proceed when torquing the new pinion nut.

I am concerned that the lack of a torque reading may indicate other problems.

What Axle are you working on? AMC20 , Dana??
 
I think the preload torque on a used pinion bearing set is only 6-8 inch ponds. I replaced a yoke on the trail once and just snugged the nut down tight. But not enough to smash the crush sleeve any more. Never had any problems.
 
Put a torque wrench on the pinion nut prior to removing it. The old non clicking type of torque wrench works best because you don't have to constantly reset it one pound at a time. Then when you reinstall the yoke, just duplicate the previous torque. Everything should return to where it was before removal. I have found that pre-load does diminish as the gears wear in. This does not necessarily indicate a problem unless you hear unhappy noises or other unusual activity from you axle.
 
Put a line-up mark on the p'nut and pinion and re-tighten the nut just a bit past the mark on the pinion.

My problem is that since there is no measurable preload on my pinion bearing is there something else out of adjustment and that the crush spacer or something needs to be addressed. I have heard that it can be a real job to replace the crush spacer.

Your 'good'. Go about 1/8 turn past the witness mark on the pinion, and you'll be fine.
FWIW: I never set-up any R&P with a crush sleeve. I turn a spacer then add a few shims as need'd.
